That is just, I mean, it's such a brilliant, unexpected image.
That reaction completely shatters how most of us think about difficulty, doesn't it?
It really does.
And it gets right to the core of what we are unpacking today.

Right.
Dweck's research essentially divides humanity into two distinct psychological worlds.
So in the first world, people operate with what she calls a fixed mindset.
A fixed mindset, right.
Yeah.
This is the belief that your qualities are just carved in stone at birth.
You know, you are either naturally smart or you aren't.
You're athletic or you're not.
It's just a given.
Like it's hardwired.
Exactly.
Yeah.
But in the second world, people operate with a growth mindset and they believe that those basic qualities are just a starting point.
Like they can be cultivated and developed through effort, strategy, and experience over time.
You know, the book uses this playing card analogy for the fixed mindset that really hit home for me, but I kind of want to take it a step further.
Living with a fixed mindset, it feels like you've been dealt a hand of cards and you were constantly trying to convince everyone at the table that you have a royal flush.
Oh, I like that.
Right.
But deep down, you are terrified because you know you only hold like a pair of tens.
You're just bluffing.
Exactly.
You're bluffing.
Yeah.
You live in this constant state of evaluation, scanning the room to see if anyone has figured out your secret.
And I was reading about Dweck's own sixth grade teacher in the text, Mrs.
Wilson, who completely weaponized this dynamic in her classroom.
Oh, wow.
The seating chart thing.
Yes.
This teacher actually seated her students in order of their IQ scores.
The kids with the highest IQs got all the special privileges, like carrying the flag or washing the chalkboards.
That is just a perfect incubator for a fixed mindset.
I mean, when a teacher seats students by IQ like that, she is essentially telling them that their worth is quantifiable, static, and entirely public.
Yeah.
It's public humiliation if you drop a spot.
Exactly.
The students in the front row, they aren't focused on learning math anymore.
They are entirely focused on status management.
Their whole cognitive load is spent just fiercely protecting their position.
Right.
Because if they ask a question or admit they don't understand a concept, they risk being moved to the back row.
Learning actually becomes a threat to their identity.
It's completely toxic.
It really is.
Nobody cared about actually learning because their identity was on the line every single time she asked a question.
You aren't just getting a math problem wrong.
In that system, you are proving that you are fundamentally flawed.
And the wild thing is that psychological threat actually physically manifests in the brain.
The text brings up the study out of Columbia University, which I found fascinating.
Oh, with the brainwaves.
Tell us about that.
Yeah.
So researchers hooked people up to an EEG monitor to measure their brainwaves.
And then they asked them these incredibly difficult trivia questions.
And the underlying psychology of how the brain reacts to being wrong is just so revealing here.
Wait.
So I want to dig into the biological side of this.
What actually happens to a fixed mindset brain when it gets hit with a wrong answer?
Like what does the monitor show?
Well, it essentially shuts down to protect its own ego.
So for the individuals identified as having a fixed mindset, the EEG showed these massive spikes of activity right at the exact moment they were told whether their answer was right or wrong.
Okay.
So they cared a lot about the judgment part.
Intensely.
They cared intensely about the judgment.
But when they were told they got the question wrong and the researchers subsequently offered them the actual correct answer, their brainwaves just went completely flat.
Wow.
So they just tuned it out entirely.
Completely tuned it out.
And the psychology behind this is cognitive dissonance.
If your entire worldview is built on the idea that you are inherently smart, getting a question wrong contradicts that reality.
So the brain just rejects it.
Literally rejects the new information, the correct answer, because processing it would mean accepting the failure.
It's too painful.
That is wild.
But the people with a growth mindset, on the other hand, they showed sustained high-level brain activity even after getting the answer wrong.
Because they didn't feel a threat to their identity, right?
Exactly.
So they stayed engaged to absorb the correct answer and just improve for next time.
They view their abilities as malleable, whereas the fixed mindset views abilities as immutable.
And actually, let's pause right here for our first vocabulary focus.
The word is immutable.
Great word.
Immutable is an adjective, and it means unable to be changed over time.
It's locked in.
It's absolute.
Yeah.
So you might say in everyday conversation, in a fixed mindset, people believe their intelligence is immutable.
You are either born a genius or you aren't.
That is the perfect context for that word.
Because in a growth mindset, nothing is immutable.
Everything is just, you know, raw material waiting to be worked on.
Right.
But I do have to push back on this a little bit.
Okay, go for it.
If the growth mindset is so obviously beneficial, and if things like neuroclasticity show us that our brains can literally grow,
why does our culture still aggressively worship the natural-born genius?
Ah, yeah.
Like the book brings up the classic fable of the tortoise and the hare.
We tell kids that slow and steady wins the race, which is supposed to be this great story about the power of effort.
Right.
But let's be honest.
Nobody actually wants to be the slow, plodding tortoise.
We all secretly want to be the fast, talented hare who can just wake up, do zero work, take a nap halfway through, and still effortlessly win the race.
It's so true.
Culturally, we just seem to view effort as this ugly necessity that only untalented people are forced to endure.
That cultural bias is profound.
I mean, we really do love the myth of effortless perfection.
We want to believe that Mozart simply transcribed symphonies directly from God, or that, you know, Picasso just casually walked up to a canvas and sneezed out a masterpiece.
Right.
We don't want to see the struggle.
Exactly.
We hide the thousands of hours of grueling, ugly practice because it ruins the magic of the gift.
But worshiping pure talent like that sets us up for catastrophic fragility, especially in children.
And this connects directly to that massive puzzle study in the text, doesn't it?
Yeah.
The one that completely changed how I think about praising kids.
Yes.
The methodology of that study is so crucial for anyone listening who has kids or manages a team.
Researchers took groups of elementary school students and gave them a series of relatively easy puzzles.
And all the kids did pretty well.
Right.
But then they divided the kids and offered two very different types of praise.
Group A was praised for their intelligence.
The researchers told them, wow, you got a great score.
You must be really smart at this.
But group B got something different.
Right.
Group B was praised for their effort.
The researchers said, wow, you got a great score.
You must have worked really hard.
It's just a slight adjustment in the phrasing, right?
Yeah.
Praising the inherent trait versus praising the process.
Yeah.
But that tiny linguistic shift changed everything.
So the researchers then offered the kids a choice for their next round.
They could either try a harder puzzle that they would learn a lot from, but they might make mistakes on.
Or they could take an easy puzzle where they were guaranteed to succeed.
Exactly.
And the kids who are praised for their intelligence overwhelmingly chose the easy puzzle.
Wow.
Because you've just handed them a shiny new label.
You called them smart.
And the only way to keep that label is to never, ever make a mistake.
Yes.
If they try the hard puzzle and fail, the researcher might take the label away.
You made them totally risk averse.
Exactly.
But the kids who were praised for their effort, they overwhelmingly chose the hard puzzles.
They weren't protecting a label.
They were validated for their struggle.
So they actually wanted a bigger struggle.
That is amazing.
But here is the most chilling part of the study, and this happens at the very end.
The researchers asked the kids to write down their scores privately to share with students at another school.
Oh no.
Yeah.
Almost 40% of the kids who were praised for their intelligence actually lied and inflated their scores.
That is heartbreaking.
Oh.
Praising their intelligence didn't make them confident at all.
It made them so incredibly fragile that they felt they had to lie to protect an image.
Yep.
And the terrifying thing is that this behavior doesn't just evaporate when we graduate elementary school.
Like, the text scales this up to the corporate world, referring to it as the CEO disease.
Oh, we saw this play out so spectacularly with Enron back in the late 90s.
At the time, the dominant corporate consulting trend was called the talent mindset.
Right.
And the philosophy was that companies should ruthlessly hunt down natural geniuses, hire them at exorbitant salaries, and just promote them rapidly.
Enron basically built its entire corporate identity on this.
Didn't they literally have a system called Rank and Yank where they graded employees every year and automatically fired the bottom 15% regardless of how the company was actually doing?
Yes.
It was the ultimate fixed mindset thunderdome.
Wow.
And just consider what that environment does to a human being.
If your entire worth and your paycheck is based on projecting an aura of flawless genius,
you can never, ever ask a question.
Because asking a question means you don't know something.
Exactly.
You can never say, hey, I don't really understand this financial model because that looks like weakness.
So what happens?
You end up with a culture of executives who cover up mistakes, they hide bad investments, and eventually they commit massive accounting fraud.
They literally couldn't afford to be seen as learning.
They had to be perfect all the time.
Right.
You know, contrast that with someone like Jack Welch when he was running General Electric.
The text mentions that early in his career, Welch made this terrible acquisition of a brokerage firm that ended up costing GE hundreds of millions of dollars.
A massive mistake.
Massive.
In an Enron culture, an executive would have hidden that loss in shadow accounts.
They would have lied.
Huh.
But Welch admitted the mistake openly.
He analyzed exactly where his logic failed, and he used it to foster a culture where mistakes were treated as valuable data for future development.
Which actually brings up a great word for our listeners right now, to foster.
It's a verb.
And it means to encourage or promote the development of something over time.
Oh, good one.
Yeah.
You don't just create it instantly.
You nurture it.
You foster it.
Right.
So you could say to a colleague, great leaders don't just demand results.
They foster an environment where people feel safe taking risks.
Perfect.
Welch fostered a culture of continuous growth, whereas Enron fostered a culture of fear.
And when you foster an environment that demands immutable perfection, failure becomes apocalyptic.
It really does.
Let's follow that thread, actually.
Because understanding how these two mindsets process failure is probably the most practical takeaway here for anyone listening.
There's a story in the text from the University of Hong Kong that just perfectly illustrates the real world stakes of this.
Oh, the English class study.
Yeah.
So all the classes of this university are taught entirely in English.
And for incoming students who aren't fluent, this is a massive academic hurdle.
Yeah.
Right?
It can basically ruin their entire college experience if they don't catch up.
Absolutely.
So the university offered a remedial English course to help them.
And this is where it gets so fascinating.
Because the researchers surveyed these incoming students to determine their mindsets first.
And they found that the students who possessed a growth mindset eagerly signed up for the remedial class.
Which makes sense.
They saw a deficit in their skills and took immediate action to fix it.
Right.
But the students with a fixed mindset, they largely refused to take the course.
They turned down the exact lifeline they needed.
I mean, the tragic irony here is that they were willing to risk failing out of college entirely just so they wouldn't have to look deficient in the short term.
It's hard to wrap your mind around, but it's true.
Because they operate in a fixed mindset, taking a remedial class isn't just a strategic move to them.
It's a public admission of a permanent flaw.
The book points out that in a fixed mindset, failure stops being an action.
It's no longer something that happened to you like, I failed a math test.
It morphs into an identity.
I am a failure.
I failed versus I am a failure.
That is the dividing line right there.
If you believe your talent is immutable, a single failure defines your entire worth as a human being.

People look at Michael Jordan and assume he was just born defying gravity.
Yeah, we think he was always flying.
But the text reminds us that he was cut from his high school varsity team.
He wasn't even recruited by his first choice college.
Or look at Babe Ruth.
The guy did not have the quintessential athletic physique.
He wasn't some sculpted Greek god.
He was known for eating hot dogs and drinking beer.
Right.
But he had an obsessive work ethic when it came to his swing.
For athletes like Jordan, Babe Ruth, or Mia Hamm, effort wasn't a sign that they lacked talent.
Effort was the only vehicle that could transport them to mastery.
They studied their losses obsessively.
They did.
Now, compare that growth-oriented resilience to someone like the tennis legend John McEnroe.
He is the ultimate case study of the fixed mindset in sports.
Oh, that's cool.
McEnroe was undeniably one of the greatest natural talents to ever hold a racket.
But his mindset made him incredibly fragile.
Whenever he lost a match or, you know, even just missed a single shot, it was never his fault.
He never took ownership and said, man, my backhand was sloppy today.
I need to drill that tomorrow.
No, he blamed the weather.
He blamed the referees.
There's this unbelievably absurd anecdote in the text where he played poorly and actually blamed the sawdust he was using to keep his hands dry.
Yes.
He started screaming that the sawdust was ground too fine.
He would rather blame the microscopic texture of wood shavings than admit his technique needed improvement.
Because if he admits his technique needs improvement, he is admitting his talent is flawed.
And to him, his perfect talent was his entire identity.
When you believe your traits are fixed, you spend your whole life just managing impressions.
You constantly ruminate on your mistakes because they threaten your ego instead of building resilience.
Oh, let's grab both of those words for our listeners as they are so essential for this topic.
First up, to ruminate.
Yes.
To ruminate is a verb.
It means to think deeply about something, but it's almost always used in a negative context to describe overthinking or obsessing.
Right.
It's like playing a painful mistake on a loop in your head over and over again.
You are ruminating on the failure.
Exactly.
And on the flip side, we have resilience, which is a noun.
Resilience is the psychological capacity to recover quickly from difficulties.
It's toughness.
You know, the ability to bounce back.
So putting them together in a sentence for you listening.
Instead of ruminating on a bad test score, a student with resilience will figure out new study strategies for the next exam.
Beautiful.
The fixed mindset ruminates.
The growth mindset builds resilience.
That's a great synthesis.
But, um, I feel like we have to address a massive trap here.
Oh, the false mindset.
Yeah.
As Dweck's research became famous, it was adopted by schools and corporations everywhere, but it was frequently totally misunderstood.
Very true.
Because I can hear someone listening to this right now thinking, okay, I get it.
I just need to be super positive.
Keep an open mind.
Tell my team to try really hard and give my kids a high five for their effort no matter what happens.
But the text is fiercely clear that this is a dangerous misinterpretation.
Dweck actually calls it the false growth mindset.
The false growth mindset is perhaps even more dangerous than the fixed mindset because it creates an illusion of progress.
A false growth mindset is just praising effort without connecting it to a strategy or a tangible outcome.
It's basically the participation trophy of psychology.
Exactly.
Let's say a child studies for five hours for a math test, but they are just rereading the textbook without actually practicing the formula so they fail the test.
A parent with a false growth mindset will say, well, you tried so hard.
Good effort.
But that doesn't actually help the child learn math.
Not at all.
It just rewards ineffective struggling.
Growth mindset is not a magic spell you cast by praising effort.
If a strategy isn't working, the true growth mindset says, I recognize your hard work, but this method isn't getting us there.
Let's analyze what went wrong and find a new strategy.
You know, we actually have a great idiom in English for that ineffective struggle.
Spinning your wheels.
Oh, that's a good one.
Like a car stuck in the mud.
You can press the gas pedal to the floor.
The engine is roaring.
The wheels are spinning incredibly fast.
There's a lot of effort happening, but the car isn't actually moving forward.
Right.
A false growth mindset praises how fast the wheels are spinning.
A true growth mindset figures out how to put some gravel under the tires to gain traction and actually move the car.
That is a phenomenal analogy.
The effort has to result in learning.
So the big question is, how do we actually get the car moving?
How do we transition from a fixed mindset to a growth mindset when we've spent our whole lives protecting our egos?
Well, the book suggests a method for change that honestly sounds a little bit crazy at first, but it is incredibly practical.
It tells us that we actually have to embrace our fixed mindset persona.
It sounds so counterintuitive, but it's rooted in radical honesty.
Because the reality is that nobody operates with a 100% growth mindset all the time.
No one.
We are complex.
We all have triggers that instantly push us into a defensive fixed state.
And the method for real change requires you to get intimately familiar with that fixed mindset voice inside your head.
The text recommends actually giving your fixed mindset persona a name.
Right.
In the book, people gave their fixed personas names like Gertrude or Z.
Yeah.
I love the psychology of this so much.
By giving it a name, you externalize the feeling.
It stops being you and it becomes a character you can interact with.
So you start to recognize your specific triggers.
Right.
Like maybe your trigger is receiving critical feedback from your boss.
Or working on a tight deadline.
Or just being in a room with someone who is clearly smarter than you.
Suddenly, you feel that wave of defensive anxiety.
That voice, let's call her Gertrude, shows up.
And what is Gertrude saying in that moment?
Gertrude is screaming, don't try this new software program.
You're going to make a mistake.
You'll look stupid and everyone will realize you're a fraud.
Exactly.
But because you've named her, you don't have to spiral into a panic.
You can observe the reaction.
You can just say, ah, Gertrude is here.
She isn't trying to ruin my life.
She is just an old defense mechanism trying to protect my ego.
And that separation is where you take your power back.
You don't go to war with Gertrude.
You negotiate with her.
You acknowledge her fear of failure.
But you gently educate her.
So you kind of talk her down.
Yeah.
